When teachers hear the phrase project-based learning, I think it’s easy to imagine everything that would have to change.
A new curriculum. Completely redesigned units. Elaborate projects. More planning time. More materials. More moving parts.
And if your classroom doesn’t already look like that, it can be tempting to think, I’m just not there yet.
But here’s what I’ve learned after years of changing my own practice:
You’re probably closer than you think.
Meaningful learning experiences don’t happen because a teacher wakes up one morning and completely transforms their classroom. They happen through small, intentional decisions that build on each other over time.
That’s how my own teaching changed.
I Didn’t Become a Different Teacher Overnight
When I look back at my teaching career, I can’t point to one moment when everything changed.
There wasn’t a single professional development session or new strategy that suddenly transformed my classroom.
Instead, it happened through hundreds of smaller decisions.
One year, I focused more intentionally on classroom discussion. Another year, I worked on questioning. At different points, I experimented with collaboration, assessment, relevance, and student ownership.
Sometimes the changes worked beautifully.
Sometimes they didn’t.
Either way, I reflected, adjusted, and tried again.
I wasn’t rebuilding my classroom every August.
I was improving it.
That distinction matters because I think we sometimes make instructional change feel much bigger than it needs to be.
If the only version of change we can imagine is a complete classroom makeover, it’s no wonder we feel overwhelmed before we even begin.
Start With One Better Question
One of the simplest changes you can make is also one of the most powerful.
Instead of asking, “What activity should I do?” try asking:
“What do I want students to experience?”
That question changes the planning conversation.
Maybe you want students to experience productive struggle. Maybe you want them to notice a pattern, compare strategies, defend a decision, or connect mathematics to something outside the classroom.
Once you know what you want students to experience, the activity becomes a tool for creating that experience.
And that doesn’t require throwing out your curriculum.
It doesn’t require buying something new.
It doesn’t even require redesigning the entire lesson.
Sometimes it means adding a richer question. Sometimes it means giving students an opportunity to make a decision. Sometimes it means letting them wrestle with a problem before showing them a procedure.
The change can be small.
The thinking behind it is what makes it intentional.
You Don’t Have to Become a “PBL Teacher”
I think this is especially important when we talk about project-based learning.
The label itself can make PBL feel like an identity you have to adopt.
I’m not a project-based learning teacher.
I don’t have time for projects.
My curriculum doesn’t work that way.
My students aren’t ready for that.
But you don’t have to turn your entire classroom into a project-based classroom to use project-based learning effectively.
You don’t have to stop using direct instruction.
You don’t have to eliminate practice.
You don’t have to redesign every standard into a project.
And you definitely don’t need a six-week project for every unit.
Instead, start by looking for one opportunity.
Where are students currently learning how to DO the mathematics but could have an opportunity to USE it?
That question is much more manageable.
Maybe you’re teaching linear functions and students could compare two options and make a recommendation. Maybe they’re studying statistics and could analyze data connected to something they care about. Maybe they’re working with geometry and could use mathematical constraints to design something.
The goal isn’t to make the lesson bigger.
It’s to make the mathematics more meaningful.
You May Already Be Doing More Than You Realize
Here’s another reason I don’t want teachers to think of PBL as some enormous leap.
You may already have many of the pieces in your classroom.
If students collaborate to solve a problem, you’re already creating opportunities for collaboration.
If they explain why an answer makes sense, you’re building reasoning.
If they analyze data, make choices, or compare different strategies, they’re using mathematics in ways that go beyond simply completing a set of problems.
If you give students a problem before showing them exactly how to solve it, you’re creating space for inquiry and productive struggle.
If students revise their thinking after receiving feedback, you’re building another important piece of meaningful learning.
Those practices don’t suddenly become valuable because you put them inside a project.
They were valuable all along.
PBL can bring those pieces together around a meaningful mathematical problem.
That’s why I don’t see project-based learning as a complete departure from everything else happening in a strong math classroom.
I see it as one more way to intentionally design the learning experience.
Your First Project Doesn’t Need to Be Your Dream Project
If you’re ready to experiment with PBL, please don’t start with the project you’ve been imagining for six years.
You know the one.
It has an authentic audience, a community partner, an interdisciplinary connection, multiple products, a field trip, and approximately seventeen moving parts.
That project can wait.
Start with something manageable.
Find one mathematical idea that has a meaningful application. Give students a problem to solve. Build in a few decisions. Let them use the mathematics they’ve been learning.
Then pay attention.
Where did students need more support? Where did they take ownership? What part of the mathematics became more meaningful? What took longer than expected?
Your first project isn’t just an experience for your students.
It’s an experience for you as a teacher, too.
You’re learning what works in your classroom, with your students, within your real constraints.
That information is valuable.
Transformation Happens Through Repetition
This is probably the biggest idea I want teachers to take from this episode.
You don’t have to transform your classroom overnight.
In fact, you probably shouldn’t.
Classrooms change because teachers make small decisions consistently.
Tomorrow, maybe you ask a better planning question.
Next week, maybe you try a richer task.
The following month, maybe you give students more ownership over a mathematical decision.
Eventually, you find a place in your curriculum where a project makes sense.
You teach it.
You reflect.
You adjust.
Then you do it again.
Transformation doesn’t happen through one giant leap.
It happens through intentional steps taken consistently over time.
And when you look back, you may realize your classroom has changed significantly, even though you never had one dramatic moment where you changed everything.
Start With the Classroom You Have
I think teachers spend a lot of time waiting for better conditions.
More time.
A better curriculum.
Different students.
More support.
A little less pressure.
But you don’t have to wait for the perfect classroom to begin making more intentional choices.
You can start with the classroom you have.
The curriculum you have.
The students you have.
And one opportunity.
Maybe this week, instead of redesigning an entire unit, look at one lesson and ask:
Where could my students use this mathematics instead of simply practicing it?
Don’t plan the entire project yet.
Just find the opportunity.
That may be all you need to do right now.
Because meaningful change doesn’t require you to become a completely different teacher. It doesn’t require you to throw away everything you’ve built.
It starts by noticing what’s already working, identifying where there’s room for something different, and taking one intentional step forward.

You don’t need to have it all figured out.
